Operator Guide

Before the how-to - the thing that makes this different: you own it. This isn't a website you log into or an app you rent. It's a copy of the whole system that lives on your computer: It's a premium, licensed product - yours to run for your own business's marketing, not to resell or run for other people's clients. Transparent and yours to control, not open-source.

The AI studio that 10Xs your marketing.

Everything you do, stage by stage - from starting your first campaign to shipping each piece and keeping it running. You mostly answer questions and approve work in chat; this guide shows you what you'll see, what to get done, and exactly what you approve to move on. Written for someone who has never used the system before.

Four things worth knowing first:
  1. You're in charge. The studio drafts and checks the work, but nothing goes out without your yes. Push back whenever something feels off.
  2. It works in stages, on purpose. Your business was set up once during install (see the Deployment guide); from there you advance each campaign stage by approving it - that gate is the red box in every stage below.
  3. It's a conversation, not a wizard. You type plain‑English requests; it asks questions back and does the work. The screens shown here regenerate themselves - you read them, you don't maintain them.
  4. One chat per job. A fresh chat for each campaign, and another for each system retro. Your work lives in files, so a new chat always picks up where you left off.
Your journey at a glance
  1. Start a campaign - the brief - approve the brief
  2. Pick a creative concept - choose one of three
  3. Approve the campaign plan - approve the plan
  4. Produce & approve each asset - approve each piece
  5. Launch - approve the launch plan
  6. Manage & report - ongoing campaigns
  7. Improve the studio - ongoing, optional
How it all fits togetherOrientation

The fastest way to get it is to watch the studio work - Claude on one side, your operator surfaces on the other. The short tour below walks a single request from start to a finished, approved piece; the stages after it break that same loop down, step by step.

A side‑by‑side tour: Claude on one side, your operator surfaces on the other - one request becoming a finished, approved piece, end to end.

1Start a campaign — the briefPhase 1

In a new chat (one per campaign), type start a campaign: <what it's for>. The studio interviews you and drafts a one‑page brief - one goal, one measure of success, who it's for, the offer - and opens the campaign's dashboard: the single page that answers "where am I, what's next?".

Why this campaign
Your read Plenty of traffic, too few qualified demos - the top of the funnel is the bottleneck. The fastest unlock isn't more reach, it's showing the product solve the prospect's own problem so the demo books itself. One quarter, one motion, one number that proves it.
Business objective
  • Primary objective Your read - book qualified demos from small‑business owners by letting them watch the product work on their own brief.
  • Campaign shape - CM‑inferred AI synthesis - market‑facing; the concept trio will be campaign ideas. (Confirm this read.)
  • Why this one, now Your read - Q3 is the buying window; competitors lead with features, not proof.
  • Split‑rule check - ONE objective (demos), ONE KPI; not split across audiences.
Goal & KPI
  • Primary KPI Your read - 30 qualified demos booked by 30 Sep, measured off the booking form.
  • KPI‑scale sanity gate AI synthesis - a demo‑booking number matched to a demo‑led campaign. Correct match. ✅
…plus The offer · Audience (from your segment map) · Insights that matter · Single‑minded proposition - each colour‑tagged Your read vs AI synthesis so you always see what's yours and what the studio proposed.
It also opens your campaign dashboard - your day‑to‑day home for this campaign (its locked strategy, every phase's status, time + cost, and your To‑Do). That's the second screen under Your home base, below.

What you do

Answer the brief interview (short, ~15 min). Read the one‑page brief it drafts.

✅ You're done when

  • The goal and the one success measure are right.
  • The audience and offer match what you meant.

→ To continue, you approve

Say "approve the brief" (or send it back with a note). Approving fires the Creative Director and opens the concepts.

2Pick a creative concept (one big idea)Phase 2

The Creative Director comes back with three creative directions - one safe, one smart, one bold - with one recommended and the reasons why. You read them and choose. You can also steer ("sharpen the bold one") and it re‑works around your call.

Safe
The proof reel
Show the product solving a real, named problem end‑to‑end. Low risk, clear.
Smart ★ Recommended
Your brief, our output
Prospects submit their own brief and watch it become finished work, live. Self‑selects qualified demos.
Why: best fit to the KPI
Bold
The public teardown
Tear down a real brief in public, in the comments. High ceiling, higher craft demand.

What you do

Read all three and the recommendation's rationale. Decide which direction fits - or ask for a tweak first.

✅ You're done when

  • You've read all three and the "why" on the recommended one.
  • You've settled on the direction (after any tweak).

→ To continue, you approve

Reply "go with the Smart one" (or whichever). That locks the concept and the studio drafts the plan.

3Approve the campaign planPhase 3

The studio lays out exactly what it will make - every asset, what each one outputs, and the order. One page. You approve it before anything gets produced, so there are no surprises.

What you do

Check the asset list matches the campaign - the right pieces, the right channels, nothing missing or excess.

✅ You're done when

  • The asset list is what you want made.
  • Each asset's output is clear.

→ To continue, you approve

Say "approve the campaign plan". Production begins - the studio builds each asset in turn.

4Produce & approve each assetPhase 4

The studio produces each asset - written, brand‑checked, compliance‑checked - and lays them out by channel in the gallery. You review and approve each one. This is where most of your time goes, one piece at a time.

Each tile shows its status (✓ Approved · In progress · For review), its type (a normal output, or a reusable Template/Variant), the format (HTML · PPT · image · text), and any open questions still on it.

Click any tile and it opens full for review - the asset on the left, everything you need to judge it on the right, file buttons up top.

The buttons up top open the files: View in full (the rendered asset) · Edit copy (.md) (the words) · Open folder (the deployable files) · Close (Esc).

What you do

Open each "For review" tile. Read the asset in full, work any open questions (the gate), use the top buttons to open the live page / copy / folder.

✅ You're done when

  • You've reviewed the creative design of the asset.
  • You've reviewed the copy for the asset.
  • You've reviewed the final output of the asset.
  • You've resolved any outstanding questions (or deferred them to launch).

→ To continue, you approve

You don't approve from the screen - give your verdict in chat: "approve the landing page", or "send it back - tighten the subhead", or "archive/delete it". Repeat for each asset until all are approved.

5LaunchPhase 5

Each approved piece either publishes (where the studio is connected to your tools) or gives you simple copy‑paste steps - you always do the final "send". The studio lays out the go‑live plan; you approve it, then work down the list.

Each post ships with a ready caption and image - whoever publishes just copies and posts. After posting, tell the studio "mark the launch post done" and it updates the tracker.

What you do

Approve the launch plan, then work down it - publish where the studio is connected, follow the copy‑paste steps elsewhere, and do the final send yourself.

✅ You're done when

  • You've approved the launch plan.
  • You've completed the launch tasks.

→ To continue, you approve

Say "approve Phase 5 plan" before any step goes live. A one‑off campaign is done here; an ongoing one moves to Manage & Report.

6Manage & ReportPhase 6 · ongoing campaigns

For anything ongoing, the studio runs a simple weekly rhythm - one or two moves a week. You read the numbers it reports, make the occasional call, and it closes out at the end. (A one‑off campaign skips this stage.)

campaigns/acme-q3-leadgen/phase-6-cadence.html
WeekWhat you do
Wk 1Keep half an eye on the live pieces daily (~5 min). No decisions.
Wk 3First read (~30 min): the studio reports the numbers; small, reversible tweaks only.
Wk 4The big call (~60 min): shift budget from the weakest channel to the strongest. Write down why.
Wk 6Close the campaign: results report → retro → graduate the learnings → freeze.

What you do

Approve the ongoing‑management plan, then follow the weekly moves - read the studio's numbers, make the one budget call, and let it report + close out at the end.

✅ You're done when

  • You've approved the ongoing‑management plan.
  • You've completed this cycle's tasks.
  • You're following the weekly moves.

→ To continue, you approve

Say "approve Phase 6 plan", then approve each cycle as it comes. A closed campaign freezes - its learnings graduate up to sharpen the next one.

Improve the studioOngoing · optional

The studio can get better at your business over time. In a fresh chat named Retro, type /system-manager. Capture ideas as they occur, and run a retro every few weeks - the System Manager turns them into a prioritised to‑do list and tracks the history.

The studio also learns from the examples you give it. Save standout work as you spot it ("save this as a good example") and it joins your reference library - the collection of campaigns and pieces it draws on when creating your work. The library won't refresh on its own, but once a week the studio suggests fresh examples worth adding and reminds you if it hasn't grown in a couple of weeks, so it never quietly goes stale. You always decide what goes in.

What you do

Capture an idea any time (capture an idea: … or add to backlog: …); run a retro every few weeks (run a system retro) to turn lessons into the board above.

How to read it

  • Inbox - decide which captured ideas to work on (triage them into the backlog).
  • Needs you - improvements blocked on a decision only you can make.
  • AI can action - improvements the studio can just carry out.

The habit that compounds

Do this in a fresh chat, separate from campaigns. Over time it's how the studio gets sharper at your marketing.
